Sourcing evaluation to support sustainability certification

For businesses that believe people, planet, and profit as interconnected, certification can validate business values through action. This case study explores how a multinational distillery strengthened its sustainability story, supported premium positioning, and built trust with customers who increasingly expect transparency and responsible sourcing.

Challenges

The client was committed to sustainably sourcing the wood used in its spirits and wanted to attract new customers to a premium product backed by a forest certification standard. It also wanted to make a sustainability claim, so it needed a clear understanding of sourcing risks and ways to demonstrate that its practices met the certification’s environmental and social requirements.

Like many food and beverage companies, its product was deeply connected to the farms and ecosystems where it was produced. The global whisky barrel supply chain is complex, relying on high-quality oak that is limited, costly, and used for decades. This long time horizon makes transparency and forecasting both essential and difficult, since the barrel shapes the product’s character and identity. Long-term planning is therefore critical, making this specialized product well aligned with the forward-looking approach of sustainability certifications.

Solutions

To support the client’s sustainability goals, LJC helped assess sourcing risks, certification readiness, and the steps needed to build a credible and market-ready responsible sourcing strategy. Working alongside a respected forest certification and sustainability consultancy, LJC contributed specialist expertise in supply chain risk assessment.

The engagement included a desktop review of the company’s wood procurement policies against international forest certification requirements, with particular attention to sustainability, legality, and transparency. Country of origin is a key indicator of sourcing risk, so the assessment drew on global indices such as the Corruption Perceptions Index and the Environmental Performance Index to evaluate governance, environmental performance, and broader stakeholder issues. Given the long life cycle of whisky barrels, the analysis considered trends over the past 10 years to support long-term planning and forecasting. Together, this work gave the company a stronger framework for improving traceability, evaluating responsible sourcing practices across regions, and preparing for certification with confidence.

Results

Clarity

The client gained an evidence-based understanding of environmental and social risks across its sourcing regions, giving it a clearer view of where the supply chain was strong and where further attention was needed.

Credibility

With stronger insight into its sourcing practices, the client was better equipped to communicate its sustainability commitments with confidence, strengthen supplier relationships, and support the development and story of a product backed by certified materials.

Direction

With a clearer risk profile and a stronger understanding of certification requirements, the client was better positioned to deepen its sustainability commitments over time and build a supply chain strategy that reflected its long-term values and ambitions.

Together, these outcomes gave the company a stronger foundation for responsible sourcing, credible sustainability claims, and long-term premium brand value.
